A3 Düşünme Yolu İle Çapraz Sevkiyat Tesisinin Geliştirilmesi

Abstract

Bu çalışmada, Türkiye’nin en büyük lojistik şirketinin çapraz sevkiyat tesisi incelenmiştir. Yalın bir bakış açısı sağlayan A3 yöntemi kullanılmıştır. Bu yöntemle şirketin mevcut durumu incelenerek gözlem ve analiz yapılmıştır. Bu gözlem ve analizler sonucu bazı problemler saptanmıştır. Tespit edilen problemlerden ortalama stokta kalma süresini azaltmak için Öneri A3’ü geliştirilmiştir. Bu A3 çalışması, gündüz eşzamanlı olarak sevkiyat yapılmasının önemini ortaya koymuştur. Bu yaklaşım uyguladığı takdirde ortalama stokta kalma zamanlarında yaklaşık %20 düşüş öngörülmüştür. Stoklardaki bu azalma beklentisi, tesisin iş hacminin yükselmesini mümkün kılmaktadır. Ayrıca mesai ücretlerinin azalmasını dolayısı ile de maliyetlerin düşmesine imkân tanımaktadır. Bir diğer problem ise mal kabul sürelerinin fazlalığıdır. Bu problemin kaynağını ortaya koyması ve çözüm üretebilmek için Sorun A3’ü geliştirilmiştir. Bu A3 çalışması tedarikçi ile iletişimin yetersiz olduğunu ortaya koymuştur. Bu iletişimsizliği giderebilmek ve planlamanın daha doğru yapılabilmesini sağlayabilmek için randevu sistemi önerilmiştir. Bu sistem ile tedarikçilerin geliş zamanları ve yük miktarlarına göre zaman optimizasyonu hedeflenmiştir. Bu yaklaşım, belirlenen kısıtlarla hayata geçirildiğinde mal kabul sürelerinde %60’a varan düşüş öngörülmüştür. Bu yaklaşımla tesis daha planlı ve programlı bir yapıya kavuşabilmektedir. Öngörülen düşüşle birlikte tesisin potansiyeli artmakta ve girdilerin yükselmesi beklenmektedir. Ayrıca mal kabul sürelerindeki düşüş personele ödenen mesai ücretlerinde tasarrufa imkân vermektedir.

In this study, situation of the cross docking facility of the biggest logistic company in Turkey is investigated. A3 method which provides lean perspective were used. With this method, observations and analysis of the current situation of the company were made. Thus, some problems were detected. Offer A3 was developed for decreasing the average holding time in inventory which was one of the detected problems. This A3 study proves the importance of the simultaneous shipment in day time. If this approach were used, there were 20% fall predicted on average inventory time. The expectation of decrease on inventory makes possible that increase in volume of business at facility. Also, it can make decrease in overall cost through decreasing the overtime costs. Another revealed problem was excessive time of accepting goods. Problem A3 was improved to determine source of the problem and to find acceptable solutions. This A3 study showed the lack of communication with supplier. Appointment system is presented to enhance communication and to make better planning. With this system, time optimization was targeted according to supplier arrival time and their load sizes. When this approach and determined constraints were applied, 60% fall in product acceptance time was predicted. This approach leads the facility to more prepared and controllable structure. With the predicted falls, increase in potential of the facility and input are expected. Furthermore, this can save employees’ payment of overtime cost with fall in product acceptance time.
